Brighton School Transforms Culture in 5-Year Turnaround

Principal Fabricio Velez gets emotional when he talks about his 540 middle schoolers at Vikan Middle School in Brighton, Colorado. They live in the district's highest poverty neighborhood and face challenges that would overwhelm most adults, yet they show up every day with smiles.

Five years ago, the scene looked very different. Students returned from COVID lockdowns angry and disconnected, with fights breaking out daily. More than one in three students missed so much school they were considered chronically absent.

Velez arrived in fall 2020 with a clear plan: spend three years developing teachers and two years empowering students. He hired three deans of culture and made sure every single student had a caring adult who knew their name and story.

The transformation has been remarkable. Walk Vikan's hallways today and kids wave at their principal, work together in groups, and welcome visitors into their classrooms. Behavior incidents now match the district average, and attendance has significantly improved. Parents who once avoided the school now rate it 76 percent positive.

"If you show up, we can do the rest," Velez tells his students. That simple belief became the foundation for everything else.

The Ripple Effect

The culture shift at Vikan shows other struggling schools what's possible when you start with relationships. The district learned valuable lessons about supporting turnaround efforts and now applies those insights across other schools. Superintendent Will Pierce admits the district failed to provide adequate support in previous years but is changing that approach.

Parents in Brighton's highest poverty neighborhood now have a school they trust. Teachers want to stay instead of leave. And students who once dreaded school now smile in the hallways.

The academic test scores haven't caught up yet. Only one in 10 students meets math standards, and fewer than one in five meet reading standards. The school faces continued state oversight and must show faster academic growth to avoid intervention.

But Velez chose to build the foundation first. He invested in people, not test prep programs. He put money directly into training teachers rather than hiring expensive consultants.

Pierce believes Vikan is close to a breakthrough. "You'll get the academic results when you deserve it," he tells the school. "When you cross that threshold, you'll know it."

The students already crossed their threshold: they're showing up, smiling, and ready to learn, and that's where every success story begins.
