Researchers at Heriot-Watt University and the University of Glasgow studied Birmingham's bus network and discovered something city planners desperately needed to hear. Not every route should switch to electric at the same time, and that's perfectly okay.
The team analyzed dozens of routes across the West Midlands and found that each one tells a different story. Route 61, running from central Birmingham to Frankley, showed strong potential for electric buses right now. So did Route 76, connecting Solihull to Northfield.
But other routes? They're better off staying diesel for now until conditions improve.
Lead researcher Wenhua Jiang, a transport modeling specialist, explained what makes or breaks a route's electric potential. Route length matters. So does how often buses run, how many are needed during rush hour, and where charging stations can go.
The biggest surprise was reliability. When electric buses break down or need maintenance, the economics fall apart fast. Even small increases in downtime can wipe out the savings from cheaper electricity.

"Once downtime becomes sufficiently high, cheaper electricity or greater charger availability may not be enough to prevent a shift back towards diesel buses," Jiang said. That insight could save cities from costly mistakes.
The Ripple Effect
This research comes at exactly the right time. Cities across the UK and worldwide are racing to meet zero emission targets, often pressured to convert entire fleets at once.
The new framework gives them permission to be strategic instead. Some routes can lead the way with early electrification. Others might need better charging infrastructure first, or more reliable vehicles, or even schedule changes to make the numbers work.
The approach is already helping the TransiT research hub, a collaboration of eight UK universities and over 70 industry partners. They're using digital twins (virtual replicas of real bus networks) to map the lowest-cost, least-risky paths to zero emission transport.
The framework focuses on long-term planning rather than day-to-day operations, which means cities can use it to make smart investment decisions years ahead. Future research will dive deeper into charging operations and other real-world constraints.
Jiang will present the findings at the 2026 IEEE International Conference on Intelligent Transportation Systems, where the work could influence how cities worldwide approach electrification.
The message is clear and hopeful: going green doesn't require perfection from day one, just smart planning that respects each route's unique reality.
